The GA4 setup that quietly reports nothing
A GA4 property can be installed correctly, fire events all day, and still report nothing you can act on. The tag is live. Realtime shows traffic. Conversions read zero, or read a number nobody in the room trusts. Five failure modes account for most of it, and a technical marketer can check all five in an afternoon.
Events fire, but nothing was marked as a key event
This is the most common one and the least visible. Your form sends a `generate_lead` event, you can see it in DebugView, and it appears in the Events report. It still does not appear as a conversion anywhere, because nobody toggled it on in Admin under Events or Key events. Google Ads imports key events, not raw event volume, so a correctly firing event can sit invisible to every bidding decision you make.
Check it directly: Admin, then Key events. An empty list, or one holding only the default purchase entry, is part of your answer.
Cross-domain gaps split one session into two
If your form, booking tool, or checkout sits on a different domain, and that domain is not listed in your cross-domain configuration, the visitor gets a new client ID on arrival. The original source is lost. Google Organic brought them in, and the conversion is credited to a referral from your own site.
The symptom is a referral list containing your own hostnames or a payment provider. Fix it under Data Streams, Configure tag settings, Configure your domains, and list every hostname in the journey, not just the main site.
Internal traffic was never filtered
Contractors and your own team reload key pages constantly. Without an internal traffic filter, that behavior sits inside your conversion rates and inside your engagement metrics. The filter needs two parts: a rule defining internal IP ranges in Data Streams, and the filter itself switched from Testing to Active in Data Settings. Plenty of properties have the first and never the second, so the definition exists while nothing is excluded.
Consent mode can block collection entirely
A consent management platform in the wrong mode will withhold data until a user accepts, and if your banner defaults to denied with no advanced consent mode configured, you lose collection from everyone who ignores it. That is a large share of your traffic in the EU and UK. Look at the tag in Tag Assistant, check what `ad_storage` and `analytics_storage` are set to before interaction, and confirm whether consent mode is basic or advanced. The difference decides whether you get modeled data or nothing.
The thank-you page that fires no event at all
Automatically collected page views are not conversions. If your form redirects to a thank-you URL and nobody built an event on it, GA4 records a page view and stops.
This is the class of failure I think about most. We audited a US retention-marketing agency whose form submissions had fallen to zero over 12 months while paid traffic doubled. The reporting was consistent with a dead funnel and also consistent with a funnel nobody was measuring, and until you can separate those two, every budget conversation is guesswork. Their root causes traced back to defaults nobody had chosen, including a CDN setting that blocked major crawlers in robots.txt. Analytics fails the same way: quietly, through a default.
The check order to run this afternoon
Work in this sequence, because each step invalidates the next if it fails. First, submit a real form and watch DebugView to confirm the event arrives. Second, confirm that event is marked as a key event. Third, check the referral report for your own hostnames to expose cross-domain breaks. Fourth, confirm the internal filter is Active rather than Testing. Fifth, inspect consent state before interaction. Then wait a day and compare GA4's conversion count against the record your CRM holds for the same period. If those two disagree by more than a rounding difference, keep going.
